A client asks a question by email. The relevant decision was made in a meeting. The latest number sits in a document. Ownership was mentioned in chat. Someone now has to reconstruct enough history to decide what happens next.
That reconstruction is work. It appears in searches, rereading, date checks, questions to colleagues, summaries, and the effort of remembering to return later. The visible task may be “send the renewal response.” The operational task is rebuilding the state of the renewal.
Fragmentation creates reconstructive work
Communication tools are useful because each is suited to a different activity. Email supports external correspondence. Meetings allow rapid discussion. Documents hold durable material. Chat helps teams coordinate quickly. The difficulty appears at the joins.
A two-week Microsoft Research field study involving 40 information workers found that more time spent on email was associated with lower perceived productivity and higher stress. Difficulty focusing helped explain the relationship. The study was observational and measured perceived productivity, so it does not establish a universal cost of email.
Research on office-work interruptions also shows why notification counts are incomplete. The cost of interruption depends partly on the work being resumed. A complex task can require substantial reconstruction after attention shifts.
Meetings do not make every commitment durable. Microsoft researchers reported that multitasking occurred in about 30 percent of the remote meetings they studied. Participants described useful and harmful reasons for multitasking, which is an important qualification.
A five-stage map of coordination
- Find the relevant signal
Identify the unanswered question, commitment, date, changed document, waiting state, or ownerless decision. The first difficulty is often knowing that something exists to be found.
- Reconstruct what happened
Determine which version is current, what was requested, which decisions were already made, and which details can be used externally.
- Establish ownership
Turn shared understanding into explicit responsibility. A promise inside a transcript still needs an owner who can see the context.
- Prepare the next move
Convert history into a reply, follow-up, document update, meeting, decision request, or handoff. Separate repeated preparation from judgment.
- Track whether it happened
Maintain the waiting state and notice when a response, signature, file, approval, or decision remains unresolved.
A hypothetical renewal workflow
Consider a fictional software renewal. During a meeting, the customer asks for revised terms by Friday. The account lead promises to send them. Finance updates a pricing document the next day. No task is created. On Friday afternoon, the customer emails asking for an update.
The visible failure is a missed follow-up. Underneath it, the promise had to be recognized, the meeting and pricing document connected, ownership made explicit, the reply prepared, and delivery tracked. A new notification would address only part of the path.
How to audit one real workflow
Choose one recurring outcome with a clear beginning and end. For five to ten recent cases, record the systems opened, searches performed, people contacted, summaries created, ownership changes, time from signal to action, corrections, waiting periods, and late outcomes.
These observations are more useful than a generic claim about hours lost. They show where the local process breaks. The audit should also record value created by communication. A meeting may resolve ambiguity quickly, and a chat may surface expertise that a centralized workflow would miss.
Connected context needs boundaries
Bringing context together can reduce search and repetition. It can also create new access, noise, and review risks. Sources should be selected deliberately, underlying permissions respected, and the reason an item surfaced open to inspection.

Make the joins observable
